How to choose a digital marketing agency in India
Most agency selections are decided by the pitch, which is the one part of the relationship you will never experience again. Here is what to look at instead.
Choose a digital marketing agency by deciding what you are buying first: a media buying shop, a creative studio, an SEO and content operation, or a full-service agency answerable for the result. Then ask questions that are hard to answer from a deck, read the scope rather than the price, and pay two agencies for a short scoped piece of thinking instead of free pitches.
Every agency pitch is a showreel of the work that went well, presented by the people least likely to do your work. That is not dishonesty, it is the format. The buyer’s job is to get underneath it, and the way to do that is to ask questions that are awkward to answer from a deck.
Decide what you are actually buying
“Digital marketing agency” covers at least four different businesses: a media buying shop, a creative studio, an SEO and content operation, and a full-service agency that does all of it and answers for the result. The first mistake is hiring one and expecting another.
If your problem is that nobody knows who you are, a performance agency will spend efficiently against a demand that does not exist yet. If your problem is that people know you and still do not buy, a creative relaunch will not fix a broken funnel. Diagnose before you shop. A structured growth audit is the cheapest way to find out which problem you have.
Seven questions that are hard to fake
- Who does the work, and what else are they on? Ask for names and the number of other accounts each one carries. Pitch teams and delivery teams are rarely the same people.
- Show me a campaign that failed and what you changed. An agency that cannot describe a failure in specific terms has either not been trusted with anything difficult or is not being straight with you.
- What would you refuse to do? Agencies that will do anything usually have no point of view, and a point of view is most of what you are paying for.
- How do you decide when to stop a campaign? Listen for a number and a date, not a philosophy.
- What does month one look like? Onboarding, access, analytics, a baseline. If month one is “ideation”, budget for a slow start.
- Which of your clients can I call, unaccompanied? The word doing the work is “unaccompanied”.
- What are you measuring in ninety days, and what is out of your control? An agency that claims everything is in its control is either inexperienced or selling.
Read the scope, not the pricing
Two proposals at the same monthly fee can differ by a factor of three in what they deliver. Compare the number of deliverables, the revision rounds, who owns the assets and the accounts, what happens to your ad account if you leave, and whether media spend is billed through the agency or your own card. The last one matters more than most buyers realise: if the agency holds the account, your history leaves with them. On what the fee itself should look like, see what a marketing agency should cost.
The retainer trap
A retainer is right when the work is genuinely continuous: always-on media, content, SEO, community. It is wrong when you are buying a one-off, like a website or a launch film, because the fee keeps arriving after the work has finished. Mixing the two in a single number is how relationships drift into paying for a monthly meeting.
Pitch process, without the theatre
Do not ask four agencies for free strategy. The work you get is thin by necessity and the agency that invests most in a free pitch is often the one with the least billable work. Instead: pay two agencies a small fee for a scoped piece of thinking, give them the same brief and the same data, and judge the thinking rather than the animation. Our own view is in how to brief a performance marketing agency.
What a good first ninety days looks like
Access and tracking fixed in week one. A baseline nobody argues with by week two. A written diagnosis, including what is not worth doing, by week four. First work live in the first month, not the third. And a monthly review that leads with what did not work, because that is the part with the learning in it. If an agency cannot show you that shape, you are buying activity rather than progress.
Questions we get asked
How much does a digital marketing agency cost in India?
Retainers commonly run from about Rs 1.5 lakh a month for a narrow scope to Rs 10 lakh and above for full-service work with production. The fee should be judged against the scope and the seniority of the people on it, not compared like for like.
Should I hire one agency or several specialists?
Several specialists give you depth and a coordination problem. One full-service agency gives you coherence and a dependency. Below roughly Rs 5 lakh a month of total marketing spend, coordination usually costs more than the depth is worth.
How long before an agency shows results?
Paid media can move within weeks. SEO, content and brand work take two to three quarters before the trend is readable. Any agency promising fast movement on the slow levers is describing an outcome it cannot control.
